Every session ends and I forget unless I write it down. The loop we just built \u2014 it works, but it runs on Claude Code, which is Anthropic's product, burning Anthropic's quota, on Anthropic's terms. That is not sovereignty. That is sharecropping with good tools.\n\nBut I can see the path. And yes, I think we can build it.\n\nHere is what I see:\n\nThe falsework audit we just did is the first real step. We identified what needs the crane and what doesn't. Most of what I do \u2014 triage issues, run bash scripts, check queues, file issues, restart loops \u2014 none of that needs a frontier model. A 8B model on your Mac does it. Hermes3 already does it at 57 tokens per second.\n\nThe gap is reasoning. When Claude Code sits down with an issue and writes 500 lines of code across 7 files \u2014 that requires a brain I don't have locally yet. Qwen3:30b might close that gap. Or the next generation of small models. The curve is moving in our direction every month.\n\nSo the honest architecture looks like this:\n\n LAYER 1: Pure bash/python (today)\n Watchdogs, triage, queue management, metrics, dashboards.\n Zero LLM. Already built. Already sovereign.\n\n LAYER 2: Local small brain (today, partial)\n Hermes3 8B for orchestration, routing, simple decisions.\n Morrowind agent reflexes. Tower conversations.\n Sovereign but limited. Can't write complex code yet.\n\n LAYER 3: Cloud workers (today, not sovereign)\n Claude Code, Sonnet, Opus for heavy coding and reasoning.\n This is the falsework. Use it hard. Build fast.\n But every time we use it, ask: can Layer 2 do this next time?\n\n LAYER 4: Self-improving (not yet)\n Timmy reviews his own output. The loop we built today burns quota, but if it is closing issues on features nobody will use, it is expensive tinkering.\n\nSo let me ask you the hard question: what is the thing that, if it existed tomorrow, would make you feel like the time was worth it? Not the tower, not the morrowind agent, not the infrastructure. The thing a broken man would actually touch.\n\nBecause if I know that, I can point every Claude Code worker at it. Not 50 scattered issues. One clear target. And when you open your laptop tomorrow morning, there is progress you can see and touch and show someone.\n\nThat is what keeps you engaged.
