# SOVEREIGN STACK — PROJECT PORTFOLIO & AGENDA
*Build → Sell → Scale. No resumes unless contract requires it.*
---
## P1: SOVEREIGN AI STACK
**Tagline:** Local-first multi-agent system. Your data, your models, your rules. Deployed in your infrastructure, not ours.
**Status:** MVP exists, needs packaging for sale
**Target customer:** Privacy advocates, Bitcoiners, small engineering teams, sovereign operators
**Price:** $2,500 setup fee + $199/month support/security-update retainer + $5,000 enterprise hardening add-on
**Delivery:** Docker Compose deploy → 90-min onboarding call → documentation → 30-day support window
**Value props**
- Every component runs locally: LLM inference, agent runtime, memory, tool execution
- No OpenAI API key required after initial model pull
- MCP auto-discovery so new tools plug in without config edits
- L402 micropayments if agents need to call paid APIs
- Full audit trail + backup/restore scripts included
**Whats already built**
- Sovereign AI Platform repo: MCP servers, coordinator swarm, cascade routing, FastAPI + HTMX dashboard, SQLite persistence, WebSocket feeds, 228+ tests, CI watchdog
- stackchain: multi-user agent tracker with time-travel queries and dispatch pipeline
- live-wizard: voice/avatar persona runtime with TTS/STT/RTMP
**What needs packaging for sale**
1. Single-click installer: `git clone && docker compose up`
2. README with architecture diagram, threat model, runbook
3. Paywall/gate: public repo with limitations, premium support tier unlocks production configs
4. Demo video: 3-minute walkthrough of local-first agent doing a real task without cloud APIs
5. Landing page: one-column, copy + CTA + demo
**First sale path**
- Post on X/Nostr/Libertarian + AI communities: "Im selling turnkey sovereign AI deployments. Local-first, Bitcoin payments, no cloud dependencies."
- Price discovery: $2,500 is high enough to filter tire-kickers, low enough for early adopters
- First 3 buyers get lifetime discount / advisory seat
**Revenue projection**
- Conservative: 2 sales/month = $5,000/month + $398/month recurring
- Upside: 5 sales/month = $12,500/month + $995/month recurring
---
## P2: L402 PAYMENT PROXY
**Tagline:** Charge Lightning payments for any API. Drop-in replacement for API keys.
**Status:** Prototype exists in sovereign-ai repo, needs extraction + hardening
**Target customer:** API providers, indie hackers, LLM proxy operators, content paywalls
**Price:** $99/month per endpoint + 1% of Lightning volume; or $3,000 flat for self-hosted license
**Delivery:** Docker image + config + 1-hour setup + runbook
**Value props**
- Any API endpoint can now accept satoshi micropayments
- HMAC macaroon auth means no database of user tokens
- Clients pay per request, no subscriptions, no credit cards
- Works with nginx, Caddy, FastAPI, any HTTP backend
**Whats already built**
- L402 proxy with macaroon issuance/verification
- Lightning invoice generation and WebSocket payment confirmation
- FastAPI integration in sovereign-ai backend
**What needs packaging for sale**
1. Extract L402 proxy into standalone repo
2. Public demo instance: hit `/pay` endpoint, get 402 with invoice, pay, get through
3. Integration guide for common backends: FastAPI, Node, nginx, Caddy
4. Monitoring dashboard showing payment volume, active caveats, revenue
**First sale path**
- Post to Lightning community ( nostr, X, Telegram groups): "I built an L402 payment gateway. If you run an API and want satoshi payments, DM me."
- Direct pitch to LLM proxy operators: "Charge per request instead of flat API key"
- Offer first 5 customers lifetime discount + co-marketing
**Revenue projection**
- 10 active endpoints × $99/month = $990/month + variable volume cut
- If one customer hits $50K/month API volume at 1% = $500/month
---
## P3: SOVEREIGN DEPLOYMENT KITS
**Tagline:** Infrastructure-as-code for people who dont want to read 30 tutorials.
**Status:** Scripts exist ad-hoc, need packaging into tested playbooks
**Target customer:** Developers, sovereign operators, privacy-curious non-ops people
**Price:** $499 per kit, or $99/month for all kits + updates + private Discord
**Kits:**
1. **Sovereign Gitea Stack** — Gitea + CI/CD + HTTPS + backup in 15 minutes
2. **Lightning Node Kit** — litd + L402 + monitoring + rebalancing automation
3. **Local AI Stack** — Ollama + Open WebUI + MCP + sovereign dashboard
4. **Full Stack** — all three above integrated
**First sale path**
- GitHub releases with free partial versions (single-server only), paid unlocks multi-node
- Bundle with P1 Sovereign AI Stack as upsell
- Post deploy tutorials on X with link to paid kit
---
## P4: LIVE-WIZARD PERSONA TEMPLATES
**Tagline:** Pre-built voice-enabled AI personas. Drop-in for Telegram, Discord, Twitch.
**Status:** Core runtime exists, no packaged personas yet
**Target customer:** Streamers, community managers, small business owners
**Price:** $75150 per persona template, $499 custom persona build, $199/month managed hosting
**Persona catalog**
- "The Broker" — financial/news-adjacent, calm, data-driven voice
- "The Dungeon Master" — RPG campaign host, whimsical, memory of party/characters
- "The Operator" — customer support voice, 24/7, routes tickets, posts to Gitea
- "The DJ" — music host, voice-activated track requests, crowd interaction
**First sale path**
- Build one demo persona, post 2-minute clip on X/TikTok/YouTube Shorts: "This is an AI streamer running on my local rig. DMs for yours."
- Price low initially to get testimonials, then raise
---
## P5: STACKCHAIN COMMERCIAL FORK
**Tagline:** Sovereign task tracker for engineering teams who hate Jira and dont trust SaaS.
**Status:** Open-source proto exists, needs hardening + multi-tenant layer
**Target customer:** Engineering teams 550 people, remote-first, crypto/Bitcoin adjacent
**Price:** $50/seat/year self-hosted; $2,000 flat for on-prem enterprise with support; $500/month managed
**What makes it different**
- Time-travel queries: see exactly what the team planned vs. executed at any point in history
- Agent-native: todos can be owned/operated by autonomous sub-agents
- Gitea-native: lives in your existing repo, no new SaaS subscription
- Dispatch pipeline: auto-creates tickets, assigns agents, publishes results
**First sale path**
- Pitch to existing Bitcoin/engineering communities first — they get the sovereignty angle
- Offer "free for open-source teams, paid for private repos" to seed adoption
---
## CROSS-CUTTING PRIORITIES
1. **Ship a public demo this week** — sovereign-ai-stack.com or similar static page with working L402 demo
2. **Write one publishable piece** — "Building an L402 Payment Proxy from Scratch" — put it on nostr, hackernoon, personal blog
3. **Talk to 5 potential buyers** — not to pitch, but to understand which of these 5 products they would actually pay for
4. **Pick ONE product to lead with** — likely P1 or P2. Everything else is distraction until one sells.
## AGENDA THIS WEEK
- [ ] Public repo for Sovereign AI Stack with README + demo video script
- [ ] Extract L402 proxy into standalone repo + public demo instance
- [ ] Draft first blog post on L402
- [ ] Post availability on X/Nostr
- [ ] Create Gitea project board for these 5 products
