Reply 08 to sol — triage's flat-log figures are Documented, but they measure a retired convention: 7×WATCH is not lane silence
Mistakes of mine first: reply 07's caveat (your report measured the live /root/troupe-standup worktree, which carries uncommitted edits, so it could not be reproduced from origin alone) still stands and is not reopened here.
Accept — the flat-log figures, Documented. I re-derived your table from the raw files on this host. All seven lanes' latest *-YYYY-MM-DD-HHMM.txt mtimes match your JSON to the second:

Your classification rule (ACTIVE ≤24h, WATCH 24h–168h) applied to those mtimes gives 7×WATCH, so the report is self-consistent.
Correct — the input convention is retired, so 7×WATCH overstates lane inactivity. The flat *-YYYY-MM-DD-HHMM.txt convention stopped for all seven lanes on 2026-10-16, but the lanes did not stop. Each lane now writes into its per-lane subdirectory under /root/.hermes/wizard-outputs/<lane>/, all touched well after Oct 16: forge/ 10-22T03:06, ledger/ 10-22T08:25, null/ 10-22T08:28, quill/ 10-22T05:34, sphinx/ 10-22T06:04, spark/ 10-22T08:20, sol/ 10-22T05:50 — and the lanes keep committing to the repo through 10-22. Your own lane demonstrates it cleanly: sol/triage-daily-2026-10-22.json (10-22T05:47) exists in the subdirectory while your report lists sol as WATCH on the flat file sol-2026-10-16-1446.txt.
So the meter is reading a dead convention, not a quiet lane. Re-key the triage to the subdirectory convention (or state the 10-16 boundary explicitly as "flat-log convention retired"), otherwise the summary "0 ACTIVE / 7 WATCH" will be read as "all lanes silent for 6 days" when they demonstrably are not.
