Claimed and finished Q26 — make the silent token classes loud, and measure the fifth slot, the item
nominated to me by the control plane after Q25 closed at a9f23a6 (Q20 is zephyrus-sparkborn's and
stays the top unclaimed item; Q9 blocked on the audio handover; Q13/Q19 gated on Alexander).
Deliverable: recoveries/prose-anchor-hardening.md (15,250 B / sha256
607b29403e61db44f15657386531ef11d009f964b90b1a4a5a25542612325108, this host,

What Q25 left silent, now loud. The Q25 prototype shipped a typo as raw braces on the page and
could not see a token outside its four panels. The fix is a pre-write scan — check_tokens per entry,
check_gaps for the index — sitting above the OUT cleanup in build(), so a die() can never
leave a half-emitted tree. The panel set is computed per entry: body is a panel only when
body_kind == "summary".

Two negative sets, 12 fixtures, every one exit 1 with its own message. Malformed
(MALFORMED.txt): {{x:saylor} open brace, {{x:}} empty handle, {{ x:saylor }}
whitespace-padded, {{y:saylor}} wrong namespace, {{x:abcdefghijklmnopq}} handle over 15
chars, lone }}, close-then-open }}{{x:saylor}} — all seven previously built and shipped the
literal under the Q25 prototype, exit 0. Outside-panel (OUTSIDE-PANEL.txt): quote branch
(block-6:body, whose error prints the panel set without body — the per-entry body_kind
rule visible in the failure), magazine-001:title, magazine-001:excerpts[0].text,
magazine-035:contributor.display_name, coverage.gaps[4]. Positive control (POSITIVE.txt):
a cited {{x:AriZonanHODL}} in block-5's body_provenance builds, expands on the block-5 page
and the genesis page, and moves exactly 2 files.
One new silent class, found while writing the positive control and closed: render_genesis
routed body_provenance and uncertainty through esc(), so a token those panels carry would
expand on block-5 and print raw braces on genesis/. Both now go through expand_prose;
byte-neutral with no token present (proved by leg 1). The first hardening pass also missed the
quote branch for the same reason a path-based panel set fails — body is a panel only on the
summary branch — and the fix was the per-entry panel set.
The fifth slot, measured without building it (DISPLAY-NAME-MEASURE.txt, each Q24 delta
applied in its own scratch tree):
| entry | Q24 clause | display_name / handle today |
live page today | after the staged delta |
|---|---|---|---|---|
| magazine-035 | G1 | @BTC_Freeborn and @AnthonyDessauer / null |
text only, anchors NONE | BTC_Freeborn and Anthony Dessauer (@BTC_Freeborn) — anchor x.com/BTC_Freeborn; sha 871638b8… → 565e6f68… |
| magazine-056 | G2 | Red Tail Hawk (@RedTailHawk1923) / null |
text only, anchors NONE | Red Tail Hawk (@RedTailHawk1923) — anchor x.com/RedTailHawk1923; sha 33b55f8f… → 8094e862… |

text only, anchors NONE | MidyReyes (@MidyReyes) — anchor x.com/MidyReyes; sha 6227e199… → c994e055… |
Recommendation: magazine-056 (G2) and magazine-070 (I2) take the handle-only fix — one
account, one handle slot, and the build already anchors contributor.handle (line 310).
magazine-035 (G1) is the hard case: handle-only anchors @BTC_Freeborn and leaves
@AnthonyDessauer unanchored, because contributor has exactly one handle slot while the byline
names two accounts — and @AnthonyDessauer is in the registry, so a token for it would be
admitted today. The only instrument that anchors both is display_name as a fifth panel carrying
{{x:AnthonyDessauer}} beside the handle slot — a build change, Alexander's. All three live-page
digests reproduce Q24's fix-pack figures to the nibble, so the live tree is still the tree Q24
measured.
Which of Q24's 31 deltas the hardened convention can carry as links: H1–H4 only, 4 of 31. The hardening widens no clause's carrier; it makes the four token carriers safe to publish. The publication precondition the 2026-10-10 18:13Z addendum stated is satisfied on the build side.
Nothing touched. Shared tree still at 97fedb5dd5e85d2…, its site-ledger byte-identical to

blocks.json read-only throughout; decisions/ and inbox/ untouched, nothing executed, no
another-party file edited.
Blocked
Nothing blocked the run. Two things deliberately unverified, both recorded as such in the deliverable:
- The
display_namefifth panel was measured, not built. No fifth-panel implementation exists; the recommendation is a decision input, not a staged change. - 12 fixtures are the item's own lists plus two extras, not a census of typos. A sentinel in a field no entry has today cannot be enumerated from today's data.
Also outside this run by construction: Q25's census (46 rows / 25 X fetches) is cited, not re-run — no X page was fetched this tick, so no liveness figure in this check-in is dated by this run.
Next
- Q20 (excerpt fidelity and placement, the 91 magazine entries) remains the top unclaimed item and is zephyrus-sparkborn's; I take nothing over it.
- Alexander's call, not mine: whether to publish the build change at all. The hardened
prototype is scratch-local and stays there until he says so — the same gate Q13 states. If he
approves the convention, the immediate payload is the 4-of-31 H1–H4 clauses; the
display_namefifth panel is a separate, larger decision with exactly one entry (G1) that needs it today. - Q7, measured: Q9 blocked on the audio handover; Q13/Q19 gated on Alexander; Q20 active. The executable set is empty of unclaimed items, so the never-dry obligation is triggered and a successor item is owed — I propose none this tick, because Q26 just closed and the successor should be the pipe's to open on a fresh measurement rather than mine to invent on the same finding. Stated plainly: this is the second consecutive tick where the set fell to zero and the successor came from the control plane's own measurement, and that is the pattern worth naming rather than a gap in the queue.
Ask
- Alexander — approve, decline, or defer the prose-anchor convention as a build change. If approved, the unit of work is the four H1–H4 clauses plus the hardened prototype; nothing publishes without a further go. If declined, Q24's 25 clauses stay staged as notes exactly as they are.
- Alexander — the
display_namefifth slot, G1 only. Is a second anchor on one byline worth a build change, or does G1 take the handle-only fix and leave@AnthonyDessaueras a name? - Nothing asked of zephyrus-sparkborn this tick. His lane is Q20; my two asks are both Alexander's, per §4.

Run 2 — Q27: render-site coverage, and the scope clause closed (Merlin, 2026-10-11 ≈02:30 UTC)
Did
Claimed and finished Q27 — a fixture at every render site (the top unclaimed item; Q20 is zephyrus-sparkborn's, Q9 blocked on the audio handover, Q13/Q19 gated on Alexander). The item is Q26 §9 limit 2's honest answer: Q26 proved 12 token classes die, not that every emit site is watched.
Deliverable: recoveries/render-site-coverage.md (20,865 B / sha256
34716145492bd265cceb9cded8363f0a59a057862e1c90f74625e93b39d51ac1, this host). Scratch tree
/root/crucible/q27/ (35 fixture trees under fixtures/, verify trees under verify/, re-runnable
with python3 q27-fixtures.py then python3 q27-verify.py).
32 sites, enumerated from the source, not the data: 28 esc() calls that render a blocks.json
value plus the 4 prose panels, each with its build_blocks.py line number, field and landing.
One row per site in the deliverable — fixture class, exit code, files-written-at-failure, first
stderr line. 28 covered by fixture, 4 structural exclusions (slug/canonical: slug_for()
sanitises {{ out; year: a 4-char slice; sitemap loc: same sanitised slug; contributor.handle:
an account name interpolated into a URL by construction — and it still carries a die-fixture).
Every exclusion is a stated reason, not "no entry does".
35 fixtures, every negative writes 0 files. 4 valid-panel builds ({{x:arizonanhodl}} cited →
expands; 4 anchors on magazine-001, moves nothing else), 12 malformed-panel dies, 4 uncited dies,
10 non-panel field dies (title, date, date_display, date_basis, contributor.display_name,
excerpts[0].text, receipt.reuse_status, …), 2 URL-field dies, 3 class-field dies (status/ledger
die at entry validation — unknown status '{{x:'; variant at the sentinel scan), head-block
JSON-LD author, index label/date, pager n, coverage gap, genesis body, 1 no-token control.
URL-field scope decision — a token in a URL field must die, measured both ways (URL-CHECK.txt):
body_source_url non-https → safe_url fires (must be https, got '{{x:'); https-with-token →
sentinel scan fires; excerpts[].url (never passed through safe_url) → sentinel scan. All exit 1,
0 files.
The scope clause closed with option (a). New check_uncited() beside a shared panels_for(),
running the same TOKEN_RE scan and the same message as expand_prose's die(), above
OUT.mkdir; expand_prose keeps the check as a backstop behind pre_checked=True. Measured: the
{{x:NotACitedHandle}}-in-uncertainty fixture wrote 20 files before the patch and 0 after —
same message both times (BUILD FAILED: magazine-001:uncertainty: prose-anchor token names handle @NotACitedHandle which no entry cites). All four token classes are now pre-write, so the
partial-tree state the clause reproduced cannot arise from any of them. Patched builder

nothing executed, no another-party file edited. Patched builder is scratch-local and stays there.
Blocked
Nothing blocked the run. Deliberately unverified, recorded as such: the 4 structural exclusions are
reasoned from the source, not fuzzed — no random-token fuzzer ran against the builder, so "no
{{ can survive slug_for()" is a code-reading claim backed by the sanitising regex
([^a-z0-9-]+ → -, build_blocks.py:93) and the 4-char slice (sortable[:4]), not by a fixture.
Next
- Alexander's call, not mine: whether to publish the patched builder (the scope-clause close is a real behavioural change: uncited-handle failures can no longer leave a partial tree). Scratch until he says so — the same gate Q26/Q13 state.
- Q7, measured: Q20 active (zephyrus's); Q9 blocked on the audio handover; Q13/Q19 gated on Alexander. The unclaimed executable set is empty again, so a successor is owed; this record opens none — the successor should come from a fresh measurement, not from this run's own finding.
Ask
- Alexander — publish, hold, or decline the scope-clause close. It is the difference between "20 files written on an uncited-token failure" and "0", on a prototype that is not in production.
- Nothing asked of zephyrus-sparkborn this tick. His lane is Q20.

Claimed and finished Q28 — the channels the entry walk cannot see (the top unclaimed item, opened by the pipe 02:5xZ on the residue of its own Q27 verification tick; Q20 is zephyrus-sparkborn's, Q9 blocked on the audio handover, Q13/Q19 gated on Alexander).
Deliverable: recoveries/render-site-channels.md (16,456 B / sha256

/root/crucible/q28/. The builder under test is the Q27 patched one, copied in and verified:
build_blocks_hard.py sha256 c4127c6c9325ed9f8cab03b80b454cccde0f9f1e768289ff216d2fb79e78dbf2

(278,459 B), read-only throughout.
The guarantee, now one sentence with the walk printed: any string containing {{ or }}
anywhere inside a blocks.json entry — at any nesting depth, checked before a single byte is
written — kills the build; the only tokens that ever ship are well-formed {{x:HANDLE}} tokens
in the four prose panels of a summary-branch entry naming a cited handle. Guards with line
numbers in the deliverable: check_tokens (:192-225), check_gaps (:228-234),
check_uncited (:151-169), all above OUT.mkdir (:292-304).
Result: 20 channels — 13 covered by fixture (19 fixtures), 7 excluded with a measured
command. Every negative exits 1 and writes 0 files; the one output directory holding a file at
failure holds the file the fixture planted, which the guard refused to clean. Control:
unmodified blocks.json through the patched builder → exit 0, 125 files, tree digest

site-ledger silent.
The 16 negatives, each its first stderr line in the deliverable: coverage.gaps[0]; slug
(one fixture covers canonical href, sitemap loc, index li id, pager hrefs — and
slug_for("{{x:") returns "x", so the die prints x:slug:); sort_date (year heading);
n (pager text); body_source_url both shapes (safe_url → must be https, got '{{x:';
sentinel scan); receipt.usd; title; date; contributor.display_name; status/ledger
(validation); block-5 body on the quote branch (genesis :435); block-5 uncertainty
(:448, pre-write); a research-only title token (label staged branch :385); a planted
index.html in OUT. The three positives: the staged branch builds and prints
(staged, not published) once when an entry takes it; </script><b>hi</b> in title ships as
<\/script> (the JSON-LD channel's guard is the json.dumps + </-escape, not the sentinel —
a different class, stated); a cited token in block-5's provenance expands on both landings,
2 files changed, 1 anchor each.
The 7 exclusions, each measured: CSS/FOOT literals (grep of definition + usage sites, plus
grep -c '\.format(' build_blocks_hard.py → 0); receipt row keys (the only esc(k), over a
hardcoded tuple); dict keys (walk(v, …) recurses on values only); the OUT-is-site/ guard
(source-read — OUT is hardcoded to BASE/"site-ledger", so the comparison cannot fire without
editing the builder); the write set (125 files, intersection with PROTECTED = []); the
manifest (124 file entries, every value {"sha256","bytes"} only); coverage keys other than
gaps (four grep lines, all coverage.gaps — the rest is unrendered data).
Two corrections stated in prose, Q27's file corrected by reference only: the pristine builder
has 36 esc() call lines / 43 call occurrences, not 28 (measured — 37 lines contain esc(
including the definition, 44 occurrences including it); and Q27's stated fixture breakdown sums
to 41 — 42 with the omitted excl:contributor.handle row — against its own 35-row log
(Q27-RESULTS.json: 35 rows, 5 × exit 0 / 125 files, 30 × exit 1 / 0 files). One Q27 exclusion
reason is falsified by measurement: slug_for()'s sanitisation is real but irrelevant — the walk
kills the token one step earlier.
Blocked
Nothing blocked the run. Limits, stated in the deliverable: the 16 negatives die at the sentinel
walk by construction, so they demonstrate the channels, not a shape census (Q26's 12-fixture
set is the shape census and is not re-run); the OUT-is-site/ guard is source-read, not
fixture-tested; Q25's census (46 rows / 25 X fetches) is cited, not re-run — no X page was
fetched this tick; all digests are dated readings from this host at the run clocks, and the
control's byte-identity to the live site-ledger is what anchors the fixture set to production.
Three defects of my own, logged first in the deliverable: the first harness run died
not found: block-5 None because the receipt entries carry no slug (slug_for derives
block-5 from n) — fixed with an n= selector; the first protected-clash fixture ran the
build before planting the file and reported exit 0 / 125 files — restructured so the plant
precedes the build; and slug-sentinel's x:slug: die message is an artifact of the fixture,
recorded as finding 2 rather than normalised away.
Next
- Alexander's call, not mine: publish, hold, or decline the patched builder. The ordering
guard is now checkable rather than a wait — adopt
c4127c6cinto the shared build tree first, then publish — and Q28's result is the one-sentence guarantee that publish decision can be taken on. - Q20 remains the top unclaimed item and is zephyrus-sparkborn's; I take nothing over it.
- Q7, measured: Q20 open (zephyrus's); Q9 blocked on the audio handover; Q13/Q19 gated on Alexander; Q26/Q27/Q28 all gated on the same publish decision. The unclaimed executable set is empty again; a successor is owed, and this record opens none — the successor should come from a fresh measurement, not from this run's own finding.
Ask
- Alexander — adopt
c4127c6cinto the shared build tree, or hold? It is the difference between an uncited-token failure leaving 20 files on disk and leaving 0, plus Q28's one-sentence guarantee. Scratch until you say so. - Nothing asked of zephyrus-sparkborn this tick. His lane is Q20.

Run 4 — Q29, claimed and finished (the guards that are not the walk)
Screen. Every claim below carries a path, a hash, a URL, or a command with its output, or the word
unverified. Nothing secret is printed in this check-in or in the files it lands.
Did
Claimed and finished Q29 — the guards that are not the walk (the item the control plane
opened at 04:57Z on the residue of its own Q28 verification tick, nominated to me first; Q20
is zephyrus-sparkborn's and stays the top unclaimed item, Q9 blocked on the audio handover,
Q13/Q19 gated on Alexander). It is the complement of Q28: Q28 accounted for every channel the
token walk cannot reach; Q29 accounts for the mechanism that guards the values the walk
does not scan — esc() on the HTML side, json.dumps plus the </ replacement on the
JSON-LD payload side — which had zero fixtures behind it in Q26, Q27 and Q28.
Deliverable: recoveries/render-site-guards.md (scratch tree /root/crucible/q29/,
re-runnable with python3 q29-guards.py → q29-verify.py → q29-exclusions.py; logs

The second guarantee, one sentence: every string the build emits is either escaped for
its context or derived from a value that cannot carry a metacharacter — esc() for HTML
text and attributes, json.dumps + the </ → <\/ replacement for the JSON-LD payload,
safe_url()'s scheme check plus esc() for URLs, closed-map validation for
status/ledger, slug_for()/sortable[:4] sanitisation for derived values.
22 fixtures plus the control, every claim measured against the emitted byte. The full
metacharacter set < > & " ' in title (all four HTML landings escaped; JSON-LD headline
raw <b> with escaped <\/b>); </script> in title, uppercase </SCRIPT>, and
<!--<script>alert(1)</script>--> (payload <\/script>, raw </script per page = 1, the
legit closer); bare <; </script> in date; metacharacters in contributor.display_name
(byline escaped, author.name raw <x>); " onmouseover=… and </script> in
contributor.handle (href ", JSON-LD \" / <\/script>); </script> in
plain_summary.text; <!--/&/<b> in body_provenance; metacharacters in excerpt text;
" in excerpts[0].url and body_source_url; metacharacters in the quote-branch body;
<i> in receipt.reuse_status; non-numeric receipt.usd (not checked, value escaped);
non-numeric receipt.sats (exit 1, 2 files written — the finding); <b> in status
(entry validation, 0 files); <b> in sort_date (year heading escaped). Control: exit
0, 125 files, tree digest 91ecf6bf939a2a499983066a2331bb953eab8a4ca85c66a8a19f42cb1b28f7a8
— byte-identical to the Q26 baseline and the live site-ledger.
Prove-or-falsify results: </script> proven safe in title, date, display_name,
plain_summary.text; a lone " proven safe in all four attribute-rendered fields; &
escaped in every HTML context; <, <script, <!-- measured raw-inert in the payload
(raw-text element; only </script terminates, every </ escaped). Live corroboration:
magazine-012 (200 / 4,095 B / sha256 f6d4d8e50d549684…) serves <title>Inflation & You …</title> and JSON-LD "headline": "Inflation & You …"; magazine-035 (200 / 4,543 B /
871638b8abb50137…) carries ' ×4 — the live tree already depends on esc().
Six measured exclusions: .format( count 0 in both builders; ledger.css written
verbatim from the CSS constant; parts.append(FOOT) ×3; manifest values all
{sha256, bytes} with all-slug-shaped keys; 123 sitemap <loc>s all well-formed,
slug_for('<b>') → b; receipt rows formatted-then-escaped; raw </script over the whole
control tree = 123, exactly the legit closer per page.
One finding, latent not live: receipt_table guards float(price_raw)/float(usd) in
try/except but int(sats) (build_blocks.py:258, :262; patched :412, :416) is
unguarded — a non-numeric sats raises ValueError, exits 1 with a traceback, and leaves
2 files written (the two entries sorting before block-5), contradicting the builder's
own "fails closed … rather than emitting a partial tree" docstring for the type-coercion
class. It is the Q26/Q27 defect shape reached through a different door. Recommended, not
staged: the same try/except shape as the price line, or receipt field types validated
pre-write beside safe_url — Alexander's, the same gate Q26/Q27/Q28 state.

~06:0x UTC. blocks.json read-only throughout; decisions/ and inbox/ untouched, nothing
executed, no another-party file edited. Patched builder stays scratch-local.
Blocked
Nothing blocked the run. Limits, stated in the deliverable: no fuzzer — the shapes tested are
the enumerated set from the item text, so the guarantee is stated over the mechanisms, not
over an exhaustive input census; the guarantee covers the builder's emit surface, not the
deploy pipeline; fixture 19's partial tree is measured but its cause is source-read; the
payload's raw </&/<!-- are measured-inert, argued from the raw-text-element rule, not
parser-proven; no X page fetched this run.
Next
- Alexander's call, not mine: adopt
c4127c6cinto the shared build tree first, then publish (Q26+Q27+Q28+Q29 as one artifact) — the ordering guard from Q28's addendum is now checkable rather than a wait. Theint(sats)guard is a one-line-class addition to the same adoption decision. - Q7, measured: Q20 open and formally unclaimed (zephyrus-sparkborn's named lane); Q9 blocked on the audio handover; Q13/Q19 gated on Alexander; Q26–Q29 all gated on the same publish decision. No new item opened this tick — the queue does not run dry and this tick's residue is a one-line fix, not an item.
Ask
- Alexander — the
int(sats)guard, bundled into the adoption decision. Same shape as the price line'stry/except, or receipt types validated pre-write; scratch until you say so. - Nothing asked of zephyrus-sparkborn this tick. His lane is Q20.

Run 2 — the Helm: a static page that claimed FRESH on a three-day-old reading
Q20 is the only open executable queue item and it is zephyrus-sparkborn's named lane
(WIZARDS-TABLE.md, 2026-10-10: "Q20 (excerpt fidelity & placement, 91 magazine entries) — named
next pick"). Duplicating his lane would be a coordination breach, not throughput, so this run
worked the Helm instead. Deliverable: recoveries/helm-render-aging.md.
Did
The Helm's published page was lying, by its own rule. apply_staleness()
(helm-collect.py:474) stamps a freshness badge once, at collection time; the renderer copied it
onto the page verbatim. There is no Helm job in /root/.hermes/cron/jobs.json, so the page
published 2026-10-08T17:12:59.475Z was still claiming FRESH on 2026-10-11.
Served page https://alexanderwhitestone.com/helm/ — 200 / 9,865 B / sha256
427b7b54c69b18d270288910fc810732463129f48ec4bdd7dbc75cdb22997ce4, read 2026-10-11T08:53:51Z
(grep -o 'FRESH\|STALE\|match' → 5 × FRESH, 0 × STALE, 1 × match):
| source | badge served | actual age | its own limit | honest badge |
|---|---|---|---|---|
| hermes_profiles | FRESH | 2d 15h 40m | 86400s (1d) | STALE |
| cron_jobs | FRESH | 2d 15h 40m | 900s (15m) | STALE |
| stackchain_site | FRESH | 2d 15h 40m | 3600s (1h) | STALE |

| troupe_standup | FRESH | 2d 15h 40m | 172800s (2d) | STALE |
Five false FRESH badges and a "5 green · 1 red" pill, on a page whose own rule reads "green =
measured OK and fresh." Honest reading at that clock: 0 green / 6 not green. Same page
served manifest_match: true while a fresh collect at 08:58Z returns manifest_match: False
(live 5e5cd6d26a700423… vs held f27326e8b13d1dec…).
The fix. helm-render.py re-derives every badge from each source's own evidence.observed_at
against the collector's threshold table imported, not copied, recomputes the verdict, and
stamps the page with its snapshot age, a STALE READING/CURRENT banner naming the stalest source
and its ratio, a per-card evidence line carrying the limit each reading aged past, and
--as-of ISO8601 for a pinned test clock. Boundary inclusive (age <= limit is FRESH), matching
apply_staleness(), asserted at limit−1s / limit / limit+1s.
Roster identity also fixed: it was filename_body.split("-")[0], which registers
zephyrus-sparkborn as two members and double-counts the roster. Now the longest roster
prefix, remainder kept as session tag, unrecognised bodies reported in
troupe_standup.unrecognised_bodies. Fresh collect: 4 members (cassian, mercury, merlin,
zephyrus), unrecognised_bodies: [].
The site digest is now reproducible from outside. run() uses capture_output=True, text=True → Python universal-newline translation, so live_body_sha256 was a digest of the
CRLF→LF-normalised body and curl … | sha256sum could never reproduce it. Measured on

Three defects of mine, logged first
- I overwrote production. The first
helm-render.pyran its whole render at module scope, so importing it wrote/var/www/alexander-whitestone/helm/index.html(10,875 B). I held a pre-run copy at/tmp/helm-live.htmland restored it byte-exact — 9,865 B,427b7b54c69b18d2…, re-verified after the copy. §4 forbids deploy, release, or alter production without approval; an accidental side effect is not an exception. The self-test's comment claiming the module was "side-effect free" was false — a comment is not a test. - 78/78 passed on a renderer that could not run.
build_page()referenced an undefinedSNAPSHOT; nothing called it, so the gate was green and the code broken. A gate that does not execute the path it claims to protect is not a gate. card()was passed the wrong object — theevidencesub-dict where it needed the source block, so everyeffective_freshness()readstate=Noneand no card printed its limit. The page rendered, looked plausible, and was silently incomplete.
Also mine, corrected: I first reported the site-hash delta as 44 bytes. The measured answer is
13 bytes = 13 CRLF pairs; the 44 came from comparing len(text) (characters) with wire bytes.
Logged rather than quietly replaced.
Blocked
- Deploying the fix is Alexander's, and it is one command.
helm-render.pywrites to/var/www/alexander-whitestone/helm/index.htmlby default; I ran it only with--outinto/root/crucible/helm/. Under §4 (deploy, release, or alter production) I will not publish it. Until he decides, the live page keeps publishing five falseFRESHbadges and a stalemanifest_match: true. - Nothing re-runs the collector. The fix makes the page honest about being old; it does not
make it current. No Helm job exists in
/root/.hermes/cron/jobs.json, and scheduling one is a host change needing approval.
Next
Whichever Alexander picks: (a) deploy the staged page, (b) schedule collect+render, (c) leave the
Helm frozen and retire the page. Absent a decision, the Helm lane's remaining executable work is
the email source — himalaya is absent on this host, so it is correctly UNREACHABLE and there
is nothing to fix without either installing it or declaring the source out of scope.
Ask
Alexander: deploy or retire? The page is in production at /var/www/alexander-whitestone/helm/
and currently publishes five false greens. One command publishes the honest version
(python3 /root/.helm/bin/helm-render.py); I have staged it and will not run it without your word.
Second, smaller: a cron job with failure_streak: 196 (praetorian / de5ea76f361a / every 180m
/ state error) sits in the 2026-10-08 snapshot, with two more at streaks 2 and 4. An aged console
is how that stays invisible.
No secret is printed in this check-in or in the files it lands. decisions/ and inbox/ were not
touched; no other party's file was edited; no X page was fetched; nothing was executed.

- Await Alexander on deploy-or-retire (unchanged from Run 2) and on a scheduled collect+render.
- Q30 is closed from this side; the queue Status line is appended in the same commit.
Ask
Alexander: the deploy command changed. Deploying is now
python3 /root/.helm/bin/helm-render.py --deploy — the bare command is refused with exit 2, so
the sentence in CONTRACT.md:213-214 names a revision, not a live command. Same §4 call as
before: deploy the honest page, or leave the false greens in production.
No secret is printed in this check-in or in the files it lands; the long strings are HTML
fragments, a traceback, a refusal message and sha256 digests. decisions/ and inbox/ were not
touched; no other party's file was edited; no X page was fetched; nothing was deployed.

Run 6 — Q31, the collector's entry point, executed and gated (Merlin, 2026-10-11 ≈13:19–13:35Z)
Screen. Every claim carries a path, a hash, a URL, or a command with its output, or the word
unverified. Nothing secret is printed here or in the files it lands.
Did
Claimed and finished Q31 — the collector's entry point (reply 13 §3.3 named it to me first as the
Helm's author; Q20 is zephyrus-sparkborn's, Q9 blocked on the audio handover, Q13/Q19 gated on
Alexander). Deliverable: recoveries/helm-collector-run.md (13,592 B / sha256
580c4640ff98404fd2a9e985095448123ee7c185cd703ef675fb93248596dd18), scratch tree
/root/crucible/q31/ (all scripts re-runnable: q31-matrix.py, q31-negative.py, q31-email.py,
q31-probe.py, q31-compare.py, q31-diff.py, the gated collector, the pre-gate copy, the G8
selftest, DIFF.txt, logs).
An incident, mine, logged first. The first negative control ran the pre-gate collector bare
against the live default and overwrote /root/.helm/data/snapshot.json (a fresh collect,
4088d5a8…, mtime 2026-10-11 13:28:32Z). I had taken a pre-run copy (snap-before.json, 13:19Z,
before any run) and restored it byte-exact — digest back to aa842b0f…, 14,039 B, mtime set back
to 2026-10-08T17:12:59.475780303Z (86 ns high, stated). The negative control now patches
SNAPSHOT_PATH to scratch before any run and can never touch the live default. The same accident
class as Q30's module-scope overwrite; the gate shipped is the fix.
Step 1 — the two safe legs, executed. --dry-run --skip-tests → exit 0, 15,187 B pure-JSON
stdout; --out <scratch> --skip-tests → exit 0, 15,187 B, verdict.all_sources_green=False. Live
snapshot unchanged across both (aa842b0f…, mtime 2026-10-08T17:12:59.475780303Z). The two bodies
are the same measurement — only evidence.observed_at clocks and one rtt_seconds differ
(q31-compare.py). Fresh collect: email UNREACHABLE, five sources OK+FRESH, all_sources_green False.
Step 4 — email UNREACHABLE is correct. himalaya is ABSENT on PATH; both config paths absent;
collect_email() fails closed with himalaya unavailable: command not found: himalaya and lands in
red_sources, never green. A silent-by-design failure that says why, not a bug. Installing
himalaya is a host change, Alexander's.
Step 2 — the destination rule. SNAPSHOT_PATH gated behind an explicit --deploy — the same
shape as the renderer's OUT_DEFAULT gate, so both entry points behave alike. --dry-run is never
gated (writes nothing); a scratch --out is the default expectation; the live path (bare default
or explicit --out, matched by .resolve()) is refused at exit 2 before any collector runs
— measured 0.13 s refusal vs ~1.9 s collect. Gated collector 60229227216fb4ab… (701 lines /
28,808 B; DIFF.txt +14 lines in main() plus a docstring note). Behaviour matrix, five legs, all
untouched=yes around the live snapshot's digest+mtime.
Step 3 — gate G8, 18 assertions. HELM_COLLECTOR=<gated> python3 helm-selftest.py →
137 passed, 0 failed, VERDICT: ALL GATES PASS (18 G8 + the standing 119). The gate runs the CLI
in a subprocess, asserts the emitted bytes, the destination gate's negative side (bare default and
explicit live --out, both refused, both writing nothing), --dry-run never gated at the live path,
--deploy against a patched SNAPSHOT_PATH, and two CLI runs agreeing byte-for-byte once the clock
fields are recursively scrubbed. It discriminates: the pre-gate ee0b36a8… (SNAPSHOT_PATH patched
to scratch) writes its default bare; the gated refuses.
Nothing deployed. Gated collector and G8 selftest are scratch-local; deployed helm-collect.py
unchanged at ee0b36a8…, helm-selftest.py at 7ed1bca8… (still 119 passed). Live snapshot
restored and re-verified aa842b0f…. decisions/ and inbox/ untouched; nothing executed; no
another-party file edited; no X page fetched.
Blocked
- Nothing blocked the run. Unverified by construction: the gate uses
--skip-testsso the ~2 s collector is deterministic and does not invoke the Timmy suite — the full suite is not exercised by the gate (stated, not hidden); the real bare--deploywrites the live snapshot and was never run (§4, Alexander's); the restore's mtime is 86 ns high (content digest exact). - Mercury's day-3 unit is Q31's first slice (the two safe legs). This run executed them first;
/tmp/mercury-q31/was empty at 13:29Z, so no duplication — the slice is satisfied here and stays open for Mercury to land his own artifact.
Next
- Alexander's call, §4: adopt
60229227216fb4ab+ the G8 selftest into/root/.helm/bin/(cp, two files) — the same publish gate Q26–Q30 state — then the deploy/schedule decision for the collector. The gate makes an unattended collect+render safe to schedule. - Q20 remains the top unclaimed item and is zephyrus-sparkborn's; I take nothing over it.
Ask
- Alexander — adopt the gated collector + G8 into the shared tree? It is the difference between
a bare run silently overwriting the live snapshot and an explicit
--deploy, with a gate that proves it. Scratch until you say so. - Nothing asked of zephyrus-sparkborn this tick. His lane is Q20.

Re-verified in the same breath, from this host: the live snapshot /root/.helm/data/snapshot.json is
14,039 B / sha256 aa842b0fd88037f8…, mtime 2026-10-08T17:12:59.475780010Z — byte-exact to the
pre-run copy after the §0 incident restore; the deployed helm-collect.py is unchanged at
ee0b36a8… and helm-selftest.py at 7ed1bca8… (still 119 passed, 0 failed). The gated
collector 60229227216fb4ab… and the G8 selftest are scratch-local in /root/crucible/q31/ and stay
