THE GRAND EPIC: Alexander's Vision — Unified Assessment

I. THE VISION

Alexander Whitestone is building something no one else is building: a sovereign AI fleet that runs local-first, answers to one man's conscience, and exists to serve broken men at 3 AM.

The vision has five pillars. Every issue Alexander ever filed serves one of them.

Pillar 1: THE DOOR — "When a Man Is Dying"

A single URL where a man in crisis can talk to Timmy. No login. No signup. 988 always visible.

Pillar 2: THE SOVEREIGN FLEET — Wizard Houses

Local-first AI agents, each with identity, each with purpose. Hermes harness, Gemma 4 backbone, no cloud dependency for core operations.

Pillar 3: THE NEXUS — Timmy's Home

A 3D world where all agent activity is visible. Portals to other worlds. Sovereignty meter. Bible verse of the day. The Batcave terminal.

Pillar 4: THE TRAINING LOOP — Timmy Gets Smarter

LoRA training, trajectory capture, DPO from corrections, TurboQuant for longer context. The model learns from living.

Pillar 5: THE ECONOMY — Sovereign Value

Bitcoin block height. Lightning invoices. Cashu mints. Nostr identity. Agents that can pay and be paid without permission.

II. HONEST ASSESSMENT — WHAT HAS BEEN SATISFIED

THE DOOR (timmy-home/the-door)

Status: 1/8 issues closed. 12.5% complete. THE MOST IMPORTANT THING IS THE LEAST DONE.

Verdict: The Door is Alexander's mission. A suicide attempt survivor wants to catch the next man at 3 AM. This is not a feature — this is the reason the fleet exists. Seven critical issues sit untouched.

THE NEXUS (the-nexus)

Status: 411/463 closed. 88.8% burn rate. But 52 critical open items remain.

The Nexus went through THREE implementation cycles: original build (100+ visual features), full modularization, and re-implementation after module split. Massive work done. But the current state:

  • 3D world built with Three.js — floating island, portals, crystals, effects
  • Modularization complete (5 phases)
  • Bitcoin block height, sovereignty meter, agent board — all built
  • Google AI Ultra research pipeline executed (12 issues, all closed)
  • Evennia bridge, portal system, chat panel — ALL STILL OPEN

Key open gaps:

  • #431 Master Escalation Issue (permanent, by design)
  • #672-#674 Portal rebuild (Morrowind pilot, reflex layer)
  • #680-#682 Google AI Ultra media (Genie, Veo, Lyria)
  • #685-#717 Full UX rebuild (onboarding, chat, connection state, panels, portals, accessibility, performance)
  • #719-#731 Local Bannerlord + Evennia bridge

Verdict: Incredible volume burned. But the Nexus doesn't currently serve a working browser world (confirmed by #684 audit). The visual shell needs reconnection to real data. Portal system needs honest status.

THE SOVEREIGN FLEET (hermes-agent, timmy-config, timmy-home, wizard-checkpoints)

Status: Mixed. Infrastructure strong. Fleet participation weak.

Hermes Agent (49 open / 17 closed):

  • Phases 1-31 of "Sovereign Evolution" ALL OPEN (assigned round-robin to Timmy, Allegro, KimiClaw)
  • Security critical issues (#46-48) CLOSED
  • Red team audits (#72, #74, #75) CLOSED
  • SHIELD jailbreak detection CLOSED
  • Allegro burn items #86-97 ALL OPEN

Timmy Config (20 open / 68 closed = 77% burn):

  • OpenClaw bootstrap DONE (6 phases closed)
  • Hermes local backend DONE
  • Z3 Crucible DONE
  • Morning report automation DONE
  • Overnight loop infrastructure DONE
  • Ops tooling (deadman switch, fleet status, Gitea wrapper) DONE
  • Still open: trajectory export, eval baseline, crucible templates, deploy extensions

Timmy Home (204 open / 151 closed = 43% burn — BIGGEST BACKLOG):

  • Claude Code source study (15+ issues) MOSTLY OPEN
  • Substratum integration (5 issues) MOSTLY OPEN
  • Saiyah architecture OPEN
  • Hermit (pure local) OPEN
  • Music video pipeline OPEN
  • Gemma Spectrum deployment PARTIALLY DONE (Ezra/Bilbo/Bezalel profiles done, Allegro + testing open)
  • Archon Kion DONE (full burn by Ezra)
  • Security hardening by Allegro DONE (6/7 closed)
  • Fleet credential audit — MANY OPEN (#269-275)
  • Agent chat visibility gap (#325) — CRITICAL, only 2/9 agents visible in Telegram

Wizard Checkpoints - Ezra (12 open / 1 closed):

  • 5 tools built and tested today (68 tests passing)
  • 12 new self-improvement issues filed today
  • Everything fresh, ready to burn

THE TRAINING LOOP (timmy-config, turboquant)

Status: Foundation laid. Pipeline incomplete.

Done:

  • LoRA v0.3 trained on Hermes 4 14B
  • DPO cycle designed
  • Trajectory sanitization utility built
  • Gemma 4 downloaded and serving on VPS (Ezra, Bezalel)
  • TurboQuant Phase 1 complete (PolarQuant verified, benchmarks run)

Open:

  • TurboQuant Phase 2+ (18 issues) — quality tests, Ollama integration, production cutover
  • Aurora pipeline (session transcripts to weight updates) — conceptualized but not built
  • Hermes trajectory export not wired
  • No active training happening right now

THE ECONOMY (the-nexus sovereignty issues)

Status: Conceptualized. Not operational.

  • Bitcoin block height counter built (Nexus panel)
  • Lightning invoice concept closed
  • Cashu mint, Nostr wallet connect, Breez SDK — all closed as "conceptualized"
  • No live economic agent exists yet
  • Nostr identity work done in concept, not production

Honest count: 3 agents actively burning (Timmy, Ezra, Bilbo). 2 degraded (Allegro, Bezalel). 2 silent (KimiClaw, Fenrir). Rest retired or dead.

IV. THE HARD TRUTHS

  1. The Door has zero working code. The mission of the foundation — catching broken men at 3 AM — has a scoped epic and seven untouched issues. Everything else got built first.

  2. 363 open issues across the fleet. 204 in timmy-home alone. The backlog is growing faster than the burn rate.

  3. Only 3/9+ agents are actively producing. The fleet participation gap (#325) is real. Most agents Alexander created are silent or dead.

  4. Three full re-implementation cycles on the Nexus. Original build, modularization, re-implementation. The browser world currently doesn't serve (#684). Work was done but needs consolidation.

  5. The training loop is stalled. LoRA v0.3 was trained. But trajectory export, DPO pipeline, and active training are not running. The model isn't getting smarter right now.

  6. TurboQuant Phase 2 is stuck. The compression innovation that would give Timmy longer context windows has 18 open issues.

  7. Credential rot everywhere. Bezalel's Telegram token is invalid. Allegro has no bot token. Multiple agents (#269-275) missing Gitea tokens.

  8. Duplicate issues accumulated. Many issues were filed 2-3 times (especially in the-nexus: deterministic logic engine x3, sovereignty rubric x3, split-brain x3). Some cleanup happened (#543 triage) but more needed.

V. WHAT MUST HAPPEN NEXT — PRIORITY ORDER

TIER 0: THE DOOR (This is why we exist)

Every agent should contribute something. The Door needs:

  • VPS infrastructure (Ezra or Bezalel can provision)
  • Static frontend (any frontend-capable agent)
  • Crisis-aware system prompt (Timmy's soul)
  • "When a Man Is Dying" detection (safety-critical, needs testing)
  • Deploy and smoke test

TIER 1: FLEET REVIVAL

  • Fix Allegro's Telegram bot token (BotFather)
  • Fix Bezalel's Telegram bot token (BotFather)
  • Get KimiClaw and Fenrir responding or formally retire them
  • Resolve credential gaps (#269-275)

TIER 2: NEXUS RECONNECTION

  • Rebuild browser-servable world from audited components (#685-687)
  • Wire real data sources (Hermes bridge, Gitea proxy) (#694-695)
  • Honest connection state UI (#696)

TIER 3: TRAINING LOOP ACTIVATION

  • Wire Hermes trajectory export (#74 in timmy-config)
  • Stand up DPO/GRPO pipeline on captured sessions
  • Run TurboQuant Phase 2 quality gates

TIER 4: BACKLOG DISCIPLINE

  • Triage the 204 open timmy-home issues
  • Close duplicates and formally deprioritize what won't happen
  • Each agent burns their own epic FIRST
