New fact: Bannerlord has been successfully downloaded from GOG.

Goal:
Get Bannerlord running locally on Alexander's Mac through a Windows compatibility/emulation path, then make it a real Timmy portal rather than a speculative world.

Success means:

  • the game launches locally on the Mac
  • the operator can watch it
  • Hermes can observe/control it through a bounded bridge
  • the Nexus can show honest readiness for the world

This epic is the umbrella for the focused issues below.

Acceptance:

  • all child issues below are either completed or explicitly blocked with proof
  • final state yields a local-first Bannerlord path, not a cloud-dependent fantasy

Assigned Bannerlord execution lane to Timmy.

Execution order:

  1. #720 local Windows runtime on Apple Silicon
  2. #721 visible local launch with operator proof
  3. #722 Hermes observation/control path
  4. #723 first replayable training trace
  5. #724 honest Nexus readiness/status

I will treat screenshot proof as mandatory for visible states and logs/output/world-state proof as mandatory for CLI/runtime states.

Plan triage note:

This issue set is already the right container for the current Bannerlord lane, so I am NOT creating duplicate issues.

Engineering-first framing from the latest plan:

  • treat Bannerlord as a substrate candidate, not a commitment
  • prefer maintained primitives over custom game/runtime scaffolding
  • avoid falsework and the builder trap
  • the-nexus remains a thin shell / portal hall, not the place where runtime-specific logic grows

Proposed build order:

  1. #720 choose the actual local runtime path
  2. #721 prove the latest full GOG installer launches locally
  3. #722 prove the real Hermes observe -> decide -> act seam
  4. #723 capture the first replayable local trace
  5. #724 expose only honest readiness in Nexus

Go / no-go rule:

  • if Bannerlord launches but the control/observation seam requires too much bespoke glue, reject it early rather than building a fantasy stack around it.
