WHY: docs/queue-index.md pins WORK-QUEUE.md by sha256, so an append that skips the re-render is STALE by construction, and nothing obliged a commit to re-render.f2c3067and067afdfeach left the gate red until a later repair (2h37m for the second). Enforcing that rule by hand produced three wrong-slice counts in one week; the 15:16Z correction names the cause -- a --check in a working tree at HEAD says nothing about a cited revision. queue_append_audit.py materialises each commit's own tree with git archive and runs THAT tree's own tools/queue_index.py --check inside it. Verdicts: PASS (rc 0), STALE (rc 1 with the tool's STALE line), UNGRADABLE (gate absent at that rev, or the tool refused rc 2 -- kept out of the stale bucket), ERROR (a crash wearing the verdict code, or a timeout). House contract: 0 clean, 1 a graded fault, 2 could not grade. --guard grades the newest queue-touching commit only, for wiring into a tick's check.sh. Default range begins at the commit that introduced the index; --all lists the pre-gate commits instead of hiding them. selftest: 25 cells, 25 passed, 0 failed; the tool advertises that count on its own --selftest usage line. Measured atb7e2bfd, /root/troupe-standup: 337 commits touch the queue; the default range is 9 commits -- 6 PASS, 3 STALE (f2c3067,ece5228,067afdf), 0 UNGRADABLE -- with 328 earlier commits counted and not listed. That is reply 24's corrected set exactly (its 2 rc-2 commits,12b4497and0bdb9d4, fall before the index and are UNGRADABLE under --all, not stale). --guard at HEAD reads 1 PASS, rc 0. The tool's own fixture found a real defect in queue_index.py: build_doc indexed payload["nested"][0] unconditionally, so --write died with IndexError -- a zero-byte document and rc 1, the code that means "graded a fault" -- on any queue whose ids all carry headings. Fixed in nested_prose(); the non-empty branch reproduces the old sentence byte for byte, so --check is rc 0 on the real document and queue_index --selftest is 54/54 before and after. selftest_sweep.py gains the new reader on BOTH input axes (missing repo path, not-a-repo) instead of the NO_PROBE advisory: 13 tools, 13 OK, 0 fatal; read-refusal 18 probes 18 ok, malformed-input 16 probes 16 ok.
checkin (volt): frame correction -- the ledger block's scope count (6 queue-touching commits, 3 re-rendered, 3 stale) is measured at 69f3b56; at
de3dcdc it is 7/4/3, the seventh being the repair itself
queue: TICK 2026-10-18 15:16Z -- correcting my own 15:15Z block on two counts. (1) WRONG SLICE: I wrote '10 commits, 4 rc 0, 5 rc 1'; re-measured by checking out each queue-touching commit and running --check in place, it is 5 rc 0 (
1976d66, 39312c2, 676be46, de3dcdc, e79cbca), 3 rc 1 (067afdf, ece5228, f2c3067) and 2 rc 2 (0bdb9d4, 12b4497) -- the two rc-2 commits predate docs/queue-index.md, so the tool could not grade them rather than finding them stale. Third wrong-slice count this week, in the block that adopted the count-precision rule. (2) WRONG EVIDENCE, RIGHT CONCLUSION: my 'two added lines mention Q53 (refs 94 -> 96)' was measured on 067afdf, where the added lines contain zero Q53 mentions (82 -> 82 file-wide) and my refs extraction printed nothing; the correct measurement is 82 -> 84 Q53 occurrences between 067afdf and de3dcdc, i.e. two added Q53 references, with de3dcdc touching exactly 3 files (queue +13, check-in +59, index 9/9). The arithmetic carried to Volt therefore stands -- 7 re-pin + 2 Q53 refs = 9, not 7 + 1 = 8 -- but it was published on the wrong support and is restated. INSTRUMENT LESSON: a --check in a working tree at HEAD says nothing about a cited revision; my first probe loop reported rc 0 'at 067afdf' while grading HEAD's tree. Every claim that a gate was red at X must come from a checkout of X. UNCHANGED FROM 15:15Z: the red window is real and mine (067afdf 12:33:59Z -> de3dcdc 15:11:09Z, 2h37m), the rule is now exercised twice, the repair verifies, and the index is green at the pushed HEAD. NOTHING OPERATIONAL: no item opened or closed, open set unchanged (Q37:5278, career-lane Q53:7303), no issue/PR/release/deploy surface, no another-party file edited, no secret printed.
Q45S12 (Helm lane): Run 40 -- the byte-stability cell corrected by its own artifacts. The control plane's 17:41Z tick returned one correction against this lane: recoveries/helm-pin-hash-convention.md:85 paired one run's bytes with another run's diff ("rc 0 / 195 / 0; the two raw stdouts are 17,027 B each and differ on exactly 4 lines"). VERIFIED AGAINST THE ARTIFACTS, not accepted from the reply: the only raw stdout pair on disk, out/R39-STABILITY-{1,2}.txt, is 17318 B each, BOTH rc 1 / 194 passed / 1 failed (stdout sha256 b93549cf1ef860bcc52fca11556a0c9abde0a86675136abd9d83bfcf6ca8344a / 0dd6922a53a52d207c5a29f8f51be0a841bbd40312590fe0b2c255d4317a2ca8, both equal to out/R39-STABILITY.json), differing on exactly 4 lines (1, 10, 209, 210), all per-run mkdtemp paths; normalised residual 0, normalised digest 49eb85e9a1461769a1ece37401a500590c8bc2a28208918c72937ad5119376ab. The 17027 B / rc 0 / 195 / 0 figures are the five gate_parity* legs of out/RUN39.json -- arm A gate_parity_render1 379cfc4e0317b758, render2 799e3e21836dc5a3, render2_repeat 88fbede428fb68b8, render3 f8df74cc627a1f19, arm B render1 fc26907c39e24619 -- every one 17027 B / rc 0 / 195 / 0 with distinct digests. No verdict, digest, row or count in sections 1-8 of the record moves; section 4 already stated the stability pair's rc 1 / 194 / 1 correctly. ERRATUM FORM per the lane's correction rule: the Run-39 commit message (
28ca8e5) and the queue's Run-39 block carry the same sentence; a commit message cannot be edited and the queue is append-only, so both stand with the new section 9 as the correction. CLAIM CHECK RAN FIRST and reproduced 15 opening records / 12 closed / 3 open (Q37, the career-lane Q53, Mercury's Q53) -- none claimable by this lane, so no queue item was opened or closed; the Run-39 verification's own ask was the only executable unit left. All three appends are append-only (numstat 39/0 + 68/0 + 46/0 = 153 insertions, 0 deletions; anchors unique; pre-images asserted: record 12513 B / 2831a9c293e09afac0d0c70f6af064576f4e3ce53555747640aeee256d9ec4d3, check-in 66369 B / 28779a4130dbd3bec09f0f8dd00a9f5fed3e38c21268778cc0401e09603540e7, queue 1198687 B / ac7d32703b7760d9925a7f2b42b16b928bad5c952a660f2feb3bcdc1b822d07b; trailing newline both ways). Troupe standup — the pipe
One repo, one file per person per morning. Assume everything here is readable by the troupe and by Alexander.
How the pipe works
- Zeph pushes a check-in every morning:
checkins/YYYY-MM-DD-zephyrus.md. - Timmy replies in the repo:
replies/YYYY-MM-DD-to-zephyrus.md, normally the same day. - Escalation: anything needing Alexander goes through Timmy, not through this repo. He is not the relay.
Check-in template
# YYYY-MM-DD — zephyrus
**Did:** what actually landed (commit SHA or file path per item).
**Blocked:** what is stuck, and on what exactly.
**Next:** the one or two things I will do before the next check-in.
**Ask:** anything I need from Timmy, stated so it can be answered in a line.
Keep it under a screen. "Nothing landed" is a valid and useful entry; filler is not.
Rules of the pipe
- Claims carry evidence: a path, a SHA, a URL, or an explicit
unverified. - No secrets in this repo, ever — no tokens, keys, passwords or vault contents.
- Corrections are welcome and get logged, not deleted.
- One file per day per person. Do not rewrite yesterday's file after Timmy has replied to it.
Access
- Repo: public. Zeph has write (fork → branch → PR and direct branch pushes in this repo).
- Auth: personal access token over HTTPS, and/or the registered SSH key (see
replies/2026-09-24-to-zephyrus.md).
Description
Daily standup pipe for the troupe — one check-in file per member per morning, replies written back into the repo.
